A few months ago, I was talking with a senior leader who said something that sounded confident—until it didn’t:
“We’re not really using AI in our organization.”
I didn’t argue. I just asked a better question:
“Are your people using AI?”

Because here’s the truth:
Even if your organization hasn’t “approved” AI, your employees have. Quietly. Quickly. And often with the best intentions.
They’re trying to move faster. They’re trying to write better. They’re trying to solve problems.
But they’re also doing something else—something far more dangerous:
They’re creating risk without a framework, without a standard, and without protection.
And the moment AI-generated content leaves your building—whether it’s in an email, a proposal, a contract summary, a press release, or a client-facing document—you don’t just have a productivity tool.
You have a liability tool.
The Most Common AI Failure Isn’t Malicious—It’s Confidently Wrong
Let’s use the simple scenario you laid out, because it’s happening every day:
An employee uses an LLM to solve a problem.
The output sounds polished.
It’s fast.
It’s persuasive.
But it’s wrong.
And then it gets published—on a website, in a brochure, in a client email, in a public statement, in a policy explanation.
Now the organization faces:

In other words, leaders are starting to realize what I’ve been saying on stages for years:
Ethics is not the “slow lane.” Ethics is the guardrail that keeps speed from becoming disaster.
Because AI doesn’t fail like humans fail.
Humans hesitate.
AI doesn’t.
AI delivers answers instantly—and often with the confidence of someone who sounds like an expert even when it’s hallucinating.
That’s why leaders can’t treat AI like “just another software tool.”
AI changes the rules of accountability.
The Executive Reality: AI Governance Is Now a Leadership Competency
Let me say it plainly:
If your people are using AI and you don’t have a standard, you are effectively saying:
- “We accept unmanaged risk.”
- “We accept inconsistent decision-making.”
- “We accept reputational exposure.”
- “We accept legal vulnerability.”
- “We accept ethical drift.”
And what’s worse?
You’re also teaching your employees a dangerous lesson:
“Do what you want. We’ll deal with the consequences later.”

Because if your people don’t know the boundary lines, they will invent them.
And those invented standards will vary wildly across departments:

- HR uses AI to draft employee communications without bias review
- Sales uses AI to generate claims that weren’t legally approved
- Finance uses AI to summarize numbers without validation
- Customer service uses AI responses that accidentally promise things you can’t deliver
AI doesn’t just amplify productivity.
It amplifies inconsistency.
And inconsistency is the enemy of trust.
The “No Standards” Trap: You Lose Before You Even Enter the Courtroom
Here’s the legal and ethical issue you nailed perfectly:
When an organization has no standards, it becomes harder to argue:
- This was unauthorized use
- This violated policy
- This was outside acceptable procedure
- This was not reviewed or approved
- This was not consistent with training
And I’m not offering legal advice here—but as a leadership and ethics reality:
Organizations without AI standards often have weaker credibility when something goes wrong.
Why?
Because you can’t defend a process you never built.
You can’t point to training you never provided.
You can’t enforce guardrails you never installed.
And you can’t discipline behavior you never defined.
A Simple Ethical Framework for AI Use (That Leaders Will Actually Implement)
If you’re a CEO, board member, or senior executive, here’s the practical starting point I recommend:
1) Classify AI Use by Risk
Create three categories:
- Low-risk AI use: internal brainstorming, outlines, first drafts
- Medium-risk AI use: internal reports, summaries, client proposals (requires review)
- High-risk AI use: legal, compliance, HR decisions, medical/financial advice (restricted or heavily controlled)
This gives you structure without paralysis.
2) Require Human Verification for Anything External
If it leaves the organization—externally published, client-facing, public—then:
AI can assist, but humans must verify. Period.
3) Define “No-Go” Zones
Examples:
- No AI-generated legal interpretations without counsel review
- No AI-generated financial claims without finance validation
- No AI-generated HR decisions without documented human reasoning
- No uploading confidential data into public tools
4) Create a Clear Accountability Chain
Who owns AI governance?
- CIO?
- General Counsel?
- Compliance?
- HR?
- Business Unit leaders?
The answer can be shared—but it must be defined.
Because accountability gaps are where ethical breakdowns happen.
5) Train People Like Adults, Not Like Children
Most employees aren’t trying to break rules.
They’re trying to do good work faster.
So don’t train them with fear.
Train them with clarity:
- What AI is good for
- What it’s risky for
- What must be verified
- What can never be shared
- What gets escalated

“We use AI—ethically, transparently, and responsibly.”
That statement isn’t branding.
That’s leadership.

Every organization already has an AI policy.
Even if it’s unwritten.
Because whatever you tolerate becomes your standard.
And whatever becomes your standard becomes your culture.
